Stage 1: Get the foundations right (before you scale anything)
Know the ROAS you need
Work out your break-even and target ROAS from your own margins, not an industry number. Use the break-even ROAS calculator, then read the worked example.
Fix tracking

Make the store convert

Stage 2: Find what works at small spend
- Test creative, not audiences. On Meta, creative does most of the targeting. Run new hooks, formats, UGC and Reels every week or two
- Give campaigns enough budget to gather data instead of splitting it across many ad sets
- Build retargeting pools of product viewers and cart abandoners
- Collect emails and phone numbers from day one, so you can sell again without paying again
Don’t scale until at least one campaign clears your target ROAS consistently for a couple of weeks.
Stage 3: Scale in steps
- Raise budgets gradually on winning campaigns and wait a few days between increases
- Expand horizontally: new creative angles, new products, broader audiences and placements
- Keep retargeting funded so warm buyers still come back
- Watch frequency and refresh creative before fatigue sets in
- Judge on total profit, not the ROAS number alone

Stage 5: Protect margin (the India-specific part)
